    Strategy decks that engineers can’t implement are worse than useless.

    They burn cycles, lose credibility with the people who actually build, and leave your transformation no closer to delivery. Every recommendation we write has to survive contact with the engineering team in the room.

Engagement scope. Senior interim leadership of a PE-mandated digital transformation programme following architectural turnover. Pelotita assumed accountability for architecture, delivery roadmap and AI workstreams across the commercial engine estate.

Engagement scope. Architecture leadership across the UK’s largest hotel brand, mid-replatform across PMS, CRM, IAM, HR and Finance, with multiple greenfield digital ventures competing for the same architectural attention.

Engagement scope. Senior platform leadership at Tonomus, NEOM’s technology arm, during the productisation and rollout of its first data mesh platform (NEOS) to NEOM partner enterprises and sectors.

Delivery. Built the client engagement unit from zero to thirty professionals in under six months. Designed and delivered tailored data mesh solutions across six concurrent client engagements. Led the design authority, programme architects and engineering leads. Defined the data products (atomic and composite), governance framework, metadata management and end-to-end integration testing strategy. Led the CISO process design for the NEOS platform and integrated DPO and compliance into client onboarding workstreams.

Chief Architect & Solutions Lead · 2019–2022

Engagement scope. Two engagements at the world’s largest commercial real estate firm. First as Chief Architect leading integration architecture for a $1B+ pharmaceutical enterprise client mobilisation, the largest in CBRE’s history. Recalled for a second engagement to establish the strategic enablement office and accelerate greenfield programmes.

Delivery. Architected the client mobilisation end-to-end: integration strategy, custom solutions, cloud infrastructure, data architecture and visualisation, technology landscaping, delivery roadmaps and UX journeys. Led the consolidation of multiple ERP platforms (Dynamics AX, Oracle, SAGE, SAP S/4HANA) onto SAP Cloud. Engagement scope. Architecture leadership of a flagship API consolidation platform for a UK consumer credit provider serving 1.2M users monthly, under strict PCI DSS and ISO 27001 constraints, with GDPR compliance and credit-aggregator integration for new brand launches.

Delivery. Designed the API consolidation platform on Azure ServiceFabric. Implemented Zero Trust principles, custom AES128 encryption, SHA256 digital signing and federated identity (SAML/OAuth 2.0). Multi-region distribution with Traffic Manager DR. Integrated to Experian, FirstData, CallCredit, Parseq and SalesForce. Led aggregator integration with MoneySuperMarket and ClearScore enabling pre-populated credit applications.

Cloud & Integration Architecture Lead · 2020–2021

Engagement scope. Cloud and integration architecture leadership during the national pandemic response, delivering the enterprise technology platform hosting all COVID-19 related programmes with automated provisioning, cross-cloud IAM and SaaS/PaaS integration at speed.

Delivery. Led cloud strategy and platform delivery: automated cloud architecture provisioning, scalability, availability and analytics. Designed cross-cloud IAM (SSO, SCIM, JIT provisioning). Architected large-scale departmental cloud and data migrations. Acted as integration SME for Slack Enterprise Grid, MS Teams and GitHub Enterprise.     Diagnose, don’t presume.

    Every engagement starts with a forensic review. We don’t arrive with a methodology to sell. The architecture, the politics, the vendor estate, the team topology and the board narrative all get examined before we recommend anything.

    Co-own the plan with the team that ships it.

    Strategy that engineering can’t implement is worse than useless. Every recommendation is jointly authored with the delivery team, expressed in vocabulary they’ll act on, bounded by what calendar and budget will bear. If they can’t run with it on Monday, we haven’t finished writing it.

    Ship through stabilisation.

    We stay through delivery, not just discovery. Architecture decisions get tested against production reality. Course corrections happen weekly, not quarterly. The team learns by doing the work alongside us.

Pelotita is an independent technology practice serving PE-backed portfolios, financial services, hospitality, retail and growing enterprises. The practice exists because mid-market and growth-stage companies routinely face the same problem the large firms charge millions to address: transformation programmes that need senior judgement, fast, with credibility on both sides of the executive/engineering divide. They cannot, or should not, buy that capability at Big Four prices.

Common questions.

How are engagements priced and structured?

Every engagement is priced individually based on scope, duration and outcome rather than against a rate card. Discovery calls end with a written proposal covering scope, deliverables, milestones and commercials, usually within 72 hours. Pelotita does not bill for proposal work, onboarding or commercial conversations. Engagements are structured as outside-IR35 service delivery against defined scope and outcomes.

Are you UK-only or do you work internationally?

UK-based, delivering globally. Past engagements have spanned the UK, Saudi Arabia (NEOM) and multi-region programmes across the EU and US. Remote-first delivery with onsite presence as the engagement requires.

How do you handle scope creep on a fixed contract?

Discovery establishes the scope envelope, the assumptions it relies on and a defined change process. When the brief moves (and on transformation work, it always does), changes are agreed in writing with revised commercials. Pelotita prefers full-term interim contracts to chunked SoWs precisely because they remove this friction and keep the focus on outcomes.

Do you work with founder-led businesses and SMEs, not just large enterprises?

Yes. A growing share of engagements begin with a fractional Technology Discovery for founder-led businesses whose technology estate has not kept pace with commercial growth. Typical engagement: 2 days a week over 6 to 8 weeks, ending in a complete modernisation blueprint covering insights, strategy options, cost model, target architecture and roadmap. Some businesses take the blueprint and execute themselves; many ask Pelotita to lead the delivery as a follow-on engagement.

Do you do hands-on engineering or only strategy?

Both, depending on what the engagement needs. Most weeks involve architectural design, governance and stakeholder management, but the practice also writes code, runs proofs-of-concept, debugs critical incidents and engineers AI prototypes when speed matters. The bias is firmly toward shipping, not slide decks.

Can you bring delivery capacity or is it just senior advisory?

Both. When scope demands it, Pelotita assembles hybrid onshore/offshore delivery teams that are vetted, managed and billed through the practice. AI-augmented delivery (Copilot, Claude Code, Cursor) is integrated where it accelerates output. Every additional resource is brought in transparently with named CVs and clear commercial terms.
